GumPop!
ROLE
Producer
DESCRIPTION
GumPop! is a 3D puzzle platformer developed as a large-scale student project and later expanded into a fully polished portfolio title. The project represented the team’s first transition into 3D development and Unreal Engine, introducing significant technical and organizational risks.
As the Producer, I was responsible for establishing a reliable production framework, aligning multidisciplinary team workflows, and translating creative ideas into achievable milestones. My focus was on risk reduction, scope control, and maintaining team momentum across a long development cycle.

WORKFLOW DESIGN
Pre Production
Structured milestone system (First Prototype, First Playable, Vertical Slice) to validate core mechanics, visual identity, and fun factor before committing to full production.
Full Production
Clear milestone ownership and task prioritization to ensure feature and content completeness without overextension.
Polish Phase
Reduced team size to a focused strike team, enabling faster iteration, targeted bug fixing, and refined player experience.
KEY CHALLENGES & PRODUCTION DECISIONS
Challenge
A multidisciplinary team entering 3D development for the first time created high uncertainty regarding technical feasibility, learning effort, and production speed.
Production Decision & Outcome
I introduced a forward-planning system where designers were required to finalize concepts one week ahead of implementation. This allowed programmers and artists to focus research efforts on immediately relevant problems, significantly reducing trial-and-error and accelerating onboarding into Unreal Engine.
KEY LEARNING
Strong production planning is not about restricting creativity—it enables teams to focus their energy on what truly matters and deliver results they can stand behind.
